GEO vs traditional SEO: what actually changes.

Someone on your team read that AI search is going to change everything and asked whether your SEO needs a rethink. The honest answer is that most of it still holds, but a new layer sits on top, and the goal on that layer is different. This is what changes when you optimize for AI search, written from running it on our own products rather than from a trends deck.
What is GEO and how does it differ from SEO?
GEO, Generative Engine Optimization, is the practice of getting a page quoted as a source inside an AI-written answer. Traditional SEO wins a spot in a ranked list a person scans and clicks. GEO wins the passage a model lifts into the answer it writes for engines like ChatGPT, Perplexity, and Google's AI Overviews. Same page, same content work underneath, but the target moves from position to citation. In classic search you fight to be clicked. In AI search you fight to be quoted.
What do AI engines actually cite?
AI engines cite a small set of pages they can fetch cleanly and quote in a self-contained chunk. When an answer is generated, the engine reads a handful of sources, writes one response, and links the pages it leaned on. Google has said its AI features send traffic to a wider range of sites and favor content made for people, which in practice means the same E-E-A-T qualities that help classic ranking. Two things decide whether you make the shortlist: whether the engine can read your page at all, and whether a passage on it answers the question on its own. A page a person enjoys but a crawler receives as an empty JavaScript shell has nothing to be quoted from, so it never appears.
Which signals matter for AI citation?
The signals that win a citation are the ones that make a page trivially easy for a machine to fetch, understand, and lift from. In order of how often we see them missed: an open door for the AI crawlers rather than a firewall returning 403 to GPTBot and PerplexityBot; real content in the raw HTML instead of a client-rendered blank; self-contained passages that lead with a direct answer under a plain-question heading; schema that removes ambiguity about the entity and its claims; and a max-snippet cap set to unlimited so Google is allowed to quote more than a sliver. None of these are exotic. They are a checklist applied in order and verified with a plain fetch at each step. We wrote the full version up in our GEO methodology article.
How do you measure AI-search visibility?
You measure it with citation tracking, because AI citations never appear in a normal rank tracker. A rank tracker tells you where you sit in Google's blue links and says nothing about whether an AI answer quoted you. This gap is the reason we built ConceptSEO: it records which of your pages get cited, for which prompts, on which engines, and how that moves week to week, next to classic positions. Watching position and citation share together is how you tell a page that ranks but never gets quoted from one that has started showing up as a source in the answers themselves.
Where does traditional SEO still matter?
Traditional SEO still sets the ceiling for everything above it. AI answers pull heavily from pages that already rank on the first page of Google, so weak classic SEO caps your AI-search visibility before you begin. Crawlability, indexation, Core Web Vitals, internal structure, and genuine topical authority all still do their old jobs, and they now do a second one by qualifying a page to be considered as an AI source. GEO does not replace SEO. It is a layer that only pays off once the classic foundation is solid.
Does GEO actually work? A first-hand example
It does, and the clearest proof we can show is a product we own. The Hyperliquid Guide is an independent trading reference with more than 50,000 readers. It ranked on its brand terms yet stayed absent from AI answers about its topic, because key sections had been built as a client-rendered app and a crawler fetching the URL found almost no text. We moved the content into server-rendered HTML, restructured the opening of important sections into standalone passages that answer the core question in the first two sentences, added Article schema, and lifted the snippet cap. The page went from an empty shell to a set of passages a model could read and quote, and citation tracking is how we confirmed the answers started pointing back to it.
When should you hire a GEO partner?
Hire a partner when the fixes are engineering rather than advice, which is most of the time. The work that moves AI citations is server rendering, schema, header and crawler configuration, and passage restructuring, and an audit listing 40 issues helps nobody if there is no engineering time to implement it. If your team can merge those changes and measure the result, a good audit may be enough.
